Counselor Capacity & the Flagged-Lesson Calendar

Exactly what the curriculum asks of your school counselor, lesson by lesson and in minutes — and the sanctioned protocol for the year when your building cannot staff every date as written.

Why this page exists

A small number of lessons in every Architecture of Grace book carry a safety flag. The books are blunt about what the flags require: for the highest-sensitivity lessons, the school counselor is physically in the room for the full lesson — no exceptions, no substitutes. That mandate is the program's safety spine. It exists because these specific lessons are designed to surface things — an empty support web, a student who believes they must forgive someone who is still hurting them — and surfacing without a counselor present is not a lesson, it is a hazard.

It is also the program's hardest staffing ask. Most elementary buildings have one counselor. Many share one across buildings. A mandate that says "no exceptions" in a building that cannot staff every date does not produce compliance — it produces quiet non-compliance: the lesson runs anyway without the counselor, or it quietly disappears from the year and nobody writes that down. Both outcomes are worse than the staffing gap itself.

So this page does two things. It puts the full counselor commitment on the table in minutes, so a principal can compute the real number before adopting. And it defines the sanctioned pathway for the weeks when the calendar and the counselor do not line up — deferral, with rules — so that a building never has to choose between an unstaffed high-risk lesson and pretending the lesson never existed.

How to read the flags

★★ Highest risk Counselor physically on-site in the room for the full lesson. No exceptions, no substitute teachers. Crisis resources posted visibly. The books also bar scheduling these before a holiday, weekend, or break, and require a same-day counselor–teacher debrief afterward whether or not any disclosure occurred.

★ Elevated / High Counselor on-site or co-facilitating for some; briefed in advance or on same-day standby for others — the tables below say which, lesson by lesson, in the books' own terms.

The commitment for a flagged lesson is usually three parts: a pre-brief (the teacher briefs the counselor on students to watch), the lesson itself, and a same-day debrief. The tables count all three.

The flagged lessons, book by book

These tables are drawn directly from Book One (The Foundation, K–2) and Book Three (The Interior, 6–8). The 3–5 and 9–12 books follow the same pattern: a small cluster of flagged lessons concentrated in the self-forgiveness and forgiving-others units, with the same on-site rules. Where the books require a pre-brief or debrief without naming a duration, we budget 15 minutes for each — a planning estimate, marked est.

Standing coordination, both books: counselor attends the pre-launch PD day; a mid-year January session; a year-end debrief after U4 L7. The hours math

Per the tables above, the committed counselor time (pre-briefs, in-room lessons, debriefs — not counting standby blocks) is roughly:

Worked example — a one-counselor K–8 building. Two classrooms per grade in K–2 (6 classrooms), the same pattern in 3–5 (6 classrooms), and two sections per grade in 6–8 (6 sections):

That is about 60 committed hours across the year — under two hours a week if it were spread evenly. It is not spread evenly, and that is the actual problem. Every K–2 classroom reaches U2 L6 around Week 13; every 6–8 section reaches Rewriting the Script around December Week 2. Six sections × 75 minutes in one target week is a week the counselor does not have. The fix is not to waive the in-room rule — it is to stagger: the week numbers in the books are pacing guidance, and the counselor's confirmed slot is the anchor. Which is the deferral protocol, below.

To compute your own number: (K–2 classrooms × 3.25 h) + (3–5 classrooms × 3.25 h) + (6–8 sections × 3.5 h), plus standby blocks and ~3 h of standing coordination per delivering teacher.

The Sanctioned Deferral Protocol

The rule that never bends: a ★★ lesson is never delivered without the counselor (or a sanctioned alternate — Rule 4) in the room. The rule that does bend: the date. When staffing and the calendar collide, the sanctioned response is deferral — not deletion, and not unstaffed delivery. A deferred lesson is the program working as designed. An unstaffed one is the program abandoned while wearing its name.

RULE 1

Schedule ★★ dates first

Before anything else goes on the unit calendar, put the ★★ lessons at times the counselor has confirmed — in writing, on their calendar, before Unit 1 Lesson 1. Everything else in the unit schedules around those anchors. A ★★ lesson placed on an unconfirmed date is already deferred; you just don't know it yet.

RULE 2

If the counselor becomes unavailable, the lesson moves — and only the lesson

The unit's other lessons continue on pace. The deferred ★★ lesson runs at the next counselor-confirmed slot — next week, or next month if that is what confirmation takes. A ★★ lesson delivered in February that was paced for December, with the counselor in the room, is fully in-protocol. The book's other scheduling rules travel with it: never before a break, never with a substitute teacher, never split across sessions.

RULE 3

Deferred past year-end = recorded as not delivered

If the year ends before a confirmed slot arrives, the lesson is recorded as not delivered on the planning sheet below. That record is fidelity data, not failure — it tells your team, and the program's author, exactly where the staffing model and the safety model collided. It is the single most useful thing a stretched building can report.

RULE 4

Who may fill the counselor role

A school psychologist or school social worker may stand in the counselor role for a flagged lesson — a qualified school-based mental-health professional who can run the same pre-brief, hold the same in-room role, and lead the same same-day debrief. (The books already treat the school psychologist as interchangeable with the counselor for clinical review.)

RULE 5

What may never substitute

Three things are never a version of compliance: running the lesson unstaffed (no qualified adult in the counselor role); splitting it across days to fit a partial availability window (the 6–8 Letter of Release says this explicitly: if you cannot finish, do not start); and handing it to a substitute teacher. If none of Rules 1–4 can produce a compliant date, Rule 3 applies. That is the whole protocol.

What fidelity means here. Fidelity is not perfect delivery of every lesson on its printed week. Fidelity is an honest record of what ran and what deferred — every flagged lesson either delivered under its safety conditions on a known date, or recorded as deferred with a reason. A lesson deferred to March is high fidelity. A lesson recorded as not delivered is still fidelity. The only true fidelity failure is the lesson that was skipped, or run unstaffed, and never written down — because that is the failure no one can see, plan around, or fix.

A ★★ row with an unconfirmed counselor column is a deferral waiting to happen — resolve it before the target date, not on it. A row deferred past year-end is closed with "not delivered" and the reason. Keep the completed sheet with your year-end records.
